The 60-Minute SOP Test That Makes AI Projects Move

Equipment finance leaders are not “behind” on AI. They are cautious. And they should be.
 
This industry runs on trust, documentation, timing and clean execution. A small mistake can create a customer problem, a compliance problem or a loss. So when leaders hesitate, it is usually not fear of technology. It is fear of uncontrolled outcomes.

That instinct is healthy.

What we have learned, after spending time inside many EF companies, is that most AI initiatives stall for one reason: The work is not defined well enough to be safely supported.

This is because the work evolved under pressure. Processes grew around systems. Exceptions became normal. Top performers filled the gaps. That is how most operations survive and scale.

AI does not punish that history. It simply requires clarity.

AI does not replace institutional knowledge. It forces you to operationalize it.

Equipment finance runs on judgment built over years. That judgment is real, and it is valuable. But most organizations store it in the worst place possible: inside people.

That is why two reps can handle the same situation differently and both believe they are correct. They are not being inconsistent on purpose. They are using different mental definitions.

Here is where AI becomes useful: it forces alignment.

Because an AI system will keep asking the same questions your best people answer automatically:

  • What does “verified” mean here?
  • What counts as “compliant” insurance?
  • When is a file “funding-ready”?
  • What is the difference between “received” and “approved”?
  • What happens if the loss payee wording is close but not exact?
  • Who has authority to accept an exception?
  • Who is in charge for the outcome of the task

If those answers are not written down, AI cannot “learn the business.” It will guess. Or it will escalate everything. Either way, you do not get leverage.

The solution is not more AI. The solution is to turn institutional knowledge into:

  • Clear definitions of key terms
  • Clear states and checklists
  • Clear exception rules
  • Clear decision authority

Once that exists, AI becomes safer and more useful because it is no longer inventing logic. It is following yours.

What we’ve discovered

When leaders say “we want to use AI,” what they usually mean is one of these:reduce email and inbox load

  • Stop rework loops
  • Speed up manual tasks
  • Speed up follow-up and document collection
  • Improve consistency across reps
  • Get real visibility into where deals and cases are stuck
  • They think it is a magic bullet

All of those goals are reasonable (except one). None of them are solved by prompts alone or a third party tech company.

They are solved when the business can answer, consistently:

  • Trigger: What starts the work?
  • Owner: Who owns the outcome?
  • Boundary: What is in scope, and what must route to a human?
  • Completion criteria: What does “done” mean?
  • Exceptions: What goes wrong most often, and what is the rule for each?
  • Measures: What do we track (cycle time, rework, exception rate, touches)?

If your answers vary by person or by department, you will not get reliable automation. You will get inconsistent outcomes with a new layer of complexity.

The shift that makes AI less scary

When work is defined, AI becomes bounded.

Instead of “AI can do anything,” it becomes:

  • “AI can summarize these messages into a case note.”
  • “AI can classify these requests into the right queue.”
  • “AI can draft the right follow-up based on the state of the file.”
  • “AI can check whether requirements are met and flag what is missing.”

That is the point where leaders stop feeling like they are gambling. They are no longer “deploying AI.” They are upgrading execution.

The SOP foundation that makes action possible

This is the part that creates momentum. You do not need a massive transformation. You need a foundation that makes work repeatable.

Here is the minimum we’ve found that works across organizations, systems, and tool choices:

1. Standardize terminologyMost operational confusion starts with words.

  • Teams use the same terms but mean different things. For example: “received,” “verified,” “complete,” “approved,” “compliant.”
  • Define the words once, in plain language, and publish them.

2. Define tasks like a machine would

  • A task is not “follow up” or “handle insurance.” A real task has:
    • a clear trigger
    • a clear owner
    • clear inputs
    • a clear output
    • a definition of “done”

If a new hire cannot run it the same way every time, it is not defined enough for automation.

3. Clarify decision authority

AI projects stall when nobody knows who can decide:

  • what exceptions are allowed
  • when to escalate
  • when to stop
  • what risk is acceptable

If decision authority is unclear, humans hesitate and automation cannot be trusted.

4. Build a few gold-standard SOPs, not all of them

Do not try to “document the world.”

Pick three workflows and build them to a higher standard:

  • Prerequisites
  • Step-by-step procedure
  • Quality gates
  • Completion criteria
  • Exception handling
  • Escalation paths
  • Guardrails
  • Metrics (cycle time, rework, exceptions, touches)

Once you have three good ones, you have a reusable template for the rest of the operation.

5. Make the workflow visible

Write the SOP in words, then create a diagram that matches it step-by-step:

  • Trigger points
  • Decision gates
  • Exception paths
  • Escalation routes
  • Completion states

This is what makes training faster and execution consistent.

6. Bake in a revision loop

SOPs are living systems. Build one revision cycle into the process so teams can:

  • Consolidate feedback
  • Update once
  • Publish a clean version with an owner and effective date

That is how SOPs become trusted, not ignored.

How leaders can take action this week

If you want momentum, do this:

1. Pick one workflow that creates pain every week (high volume or high rework).

2. Print the current SOP, even if it is old.

3. In a 60-minute session, pressure test it with:

  • Trigger, Owner, Boundary, Done, Exceptions, Measures

4. Write the missing parts in plain language.
5. Decide what AI can safely do in that workflow:

  • summarize
  • classify and route
  • draft responses
  • extract fields from documents
  • flag missing requirements

6. Put a human approval step on anything risky

You will learn more in one week doing this than in three months of vendor demos.

Closing thought

In equipment finance, AI will not replace operational discipline. It will reward it.
